Every colleague becomes the hero: a live GenAI activation for SAL's teams during the World Cup, running on screens inside three SAL offices across Saudi Arabia — scan, smile, and see yourself beside a football star on the office screen within a minute.
An internal engagement experience built around one screen per location. A QR code pairs the colleague's phone to the display; they upload a photo, choose their team, and the pipeline generates a photoreal hero shot of them next to that country's star — revealed on the screen for the whole office, animated into a video clip, and delivered to their inbox before they're back at their desk.

/ Challenge
Turn an office screen into a personal moment for colleagues across three locations — with faces that must be unmistakably the person's own, one display per office that everyone takes turns on, and an Arabic-first bilingual flow simple enough to finish in a minute between meetings.
Every generated image had to pass as the real colleague — no strangers, no clones of the player — while three sites ran the same experience unattended, on ordinary office connectivity.

/ Solution
One screen per office, one colleague at a time. Two QR codes — a big one when the screen is free, a small corner one while someone else is on — pair the phone to the display, and a live queue promotes the next person automatically, so nobody scans twice.
The colleague uploads a photo, adds their details and picks a country; their star — Al-Dawsari, Messi, Ronaldo, Mbappé, Kane, Yamal or Vinícius — is revealed and the image starts generating on its own across five packed-stadium scenes. A vision judge confirms the face is truly theirs and that they stand full height beside the player; anything less is repaired or regenerated before it ships. About a minute later the photo auto-reveals on the office screen and on the phone, a video clip is animated from it with the SAL mark fixed in place, and both land in their email.

/ Process
From a photo to a stadium moment in about a minute. The pipeline is a chain of generation and judgement, with a human-authored rulebook doing the directing — the player master sheets, the prompt schema and the scene deck.
Nothing ships on trust: every frame is checked for identity, anatomy and kit before the colleague ever sees it, and the video is built from a clean frame so the brand mark stays exactly where it was placed.
/ Pipeline
Player master sheets
A multi-view reference board per star — headshot, profile, front and back in kit — for the seven countries, so every generation is anchored to the real player's face, build and jersey.
Guest anchors
A vision pass describes the person against the player — age, hair, facial hair, glasses, tattoos — and turns the photo plus the player board into a structured JSON prompt: subjects, attire, anatomy, composition, environment.
Scene deck
Five packed-stadium scenes — confetti, goal, pitchside, walkout, sunset — dealt from a shuffle bag so consecutive colleagues never get the same scene; attire is gender-aware: team jersey and jeans, or long-sleeved jersey, hijab and loose trousers.
Generate and judge
A 9:16 hero is generated, then judged: is the face truly theirs, is it a single frame, are they at full height in the jersey, is the star not cloned onto them. A miss triggers face-swap repair or a fresh attempt.
Composite
The approved frame is composited into the 1080×1920 SAL layout with the mark in place; an unbranded twin is kept for animation.
Animate and deliver
The clean frame is animated into a short clip and the logo is burned in afterwards so it never drifts. Photo and clip auto-reveal on the screen and go out by email.

Live inside SAL's three offices in July 2026 — a week of real colleagues, real generations and real deliveries, peaking on 19 July.
